What does AI implementation cost? Honest prices for B2B companies

The most common question I get: what does AI implementation actually cost? In this article, I give you concrete numbers. Including our own prices at WaiBase. Because if I help companies with AI and automation, you should expect me to be honest about what it costs.

The honest truth about AI costs

Most companies looking to implement AI overestimate the technical costs and underestimate the cost of change.

The software itself? Often surprisingly affordable. A Claude Pro subscription costs 18 euro per month. An n8n license starts at around 20 euro per month. But the real investment is in three other things:

That's why I believe in a different approach: start small, measure everything, and scale what works. It might sound less exciting than “we'll transform your entire company with AI”, but it's more honest and it works better.

What determines the price?

The current state of your systems

Well-organized CRM with clean data? Then we can build fast. Spreadsheets and scattered lists? Then a foundation needs to be laid first.

The number of integrations

A workflow with 1 source and 1 destination is relatively simple. But connecting 4-5 systems (LinkedIn, CRM, email, data enrichment, reporting) increases complexity exponentially.

The level of personalization

A standard outreach flow is quicker to build than a system that writes a unique message per prospect based on LinkedIn profile, company data and recent news articles.

One-time vs. ongoing

A one-time project ends after delivery. A retainer gives you ongoing optimization and maintenance. For most B2B companies, a retainer is the smartest model.

Software costs (n8n, Clay, Instantly) are on top and typically range between 200 and 800 euro per month.

The hidden costs nobody talks about

Data cleanup (20-30% of the budget)

AI only works with good data. If your CRM is full of duplicates and outdated contact details, that needs to be cleaned up first. Expect 1,000 to 5,000 euro.

Internal time from your team

Even with a specialist, your team needs time to think along, give feedback and learn to work with new systems. Expect 4 to 8 hours per week during implementation.

Ongoing maintenance

AI systems are not set-and-forget. Adjusting prompts, optimizing workflows, responding to changes. Expect 10 to 20 percent of the implementation costs per year.

Tool costs that add up

It starts at 18 euro per month, but a complete outbound stack costs 400 to 850 euro per month. Still cheaper than an extra sales employee (3,500 - 5,000 euro/month).

Iteration and optimization

The first version is rarely the best. You need 2 to 3 iteration rounds. With a retainer, this is included. For one-time projects, this can cost extra.

Total: 400 to 850 euro per month. Compare that to an extra sales employee: 3,500 to 5,000 euro per month including employer costs.

How do you calculate the ROI?

Step 1

Calculate your current costs

Count the number of hours your team spends on the tasks you want to automate. Multiply by the hourly rate. Example: 20 hours/week x 60 euro = 4,800 euro/month.

Step 2

Estimate the time savings

AI typically replaces 60 to 80 percent of the manual time. In the example: 12 to 16 hours per week saved.

Step 3

Calculate the net savings

Saved time (14 hours x 60 euro = 3,360 euro/month) minus AI costs (retainer 2,500 + tools 500 = 3,000 euro/month) = 360 euro net savings. Plus: those 14 hours/week your team can now spend closing deals.

The indirect returns (closing more deals, better client service) are often 3 to 5 times higher than the direct savings.

When is AI not worth the investment?

Honesty goes both ways. There are situations where I advise companies not to invest yet.

  • You don't have a working sales process yet. AI amplifies what already works.
  • Your 2-person team doesn't have a capacity problem.
  • You expect AI to solve everything automatically. AI is not a magic button.
  • Your budget is under 500 euro per month. Start with level 1 instead.

The 5 most expensive mistakes in AI implementation

Trying to do too much at once

Companies that start with 5 workflows at the same time often have none working after 3 months. Start with 1 process, make it bulletproof, then build from there.

Automating the wrong processes

AI-automating a bad process just makes it fail faster. If it doesn't work well manually yet, fix the process first.

Not bringing your team along

The most beautiful AI workflow is worthless if your team doesn't use it. Invest at least 10 percent of your budget in training and adoption.

Going for the cheapest option

A freelancer who builds an 'AI system' for 2,000 euro rarely delivers something that works and scales. The cost to fix it afterwards is often higher.

Not setting measurable goals

If you don't know what success looks like, you can't measure it either. Set concrete KPIs for every AI project and start measuring from day 1.

Step-by-step plan: how to get started

Step 1

Inventory your processes

Make a list of all tasks in sales, marketing and operations. Note per task: who does it, how long does it take per week, and how error-prone is it. Focus on repetitive tasks that require little creative thinking.

Step 2

Prioritize by impact

Pick the top 3 processes where automation has the most impact. Calculate per process: hours per week x hourly rate x 52 weeks. This gives you an annual amount to compare against the investment.

Step 3

Determine your budget and approach

Less than 500 euro/month? Start with level 1. Between 1,000 and 5,000 euro/month? Choose a specialist and start with 1 workflow. Bigger budget? Then you can tackle multiple processes in parallel.

Step 4

Start a pilot

Pick 1 process and automate it fully. Measure the results: how much time do you save? How many fewer errors? You need this data to scale up.

Step 5

Evaluate and scale up

After 4 to 6 weeks, you have enough data to evaluate. Does it work? Scale up. Doesn't work? Analyze why and adjust.

Step 6

Build a system

Once you have 2 to 3 working workflows, connect them into a cohesive system. This is the point where AI becomes truly transformative.

The most important lesson: don't just look at the costs, look at the payback period. A 10,000 euro investment that saves your team 15 hours per week pays for itself within 3 months.

Frequently asked questions about AI costs

Can I start with a small budget?

How quickly will I earn back my investment?

For most B2B companies, we see the investment pay for itself within 2 to 4 months. The fastest ROI is in lead qualification and data enrichment: tasks that take a lot of time but are directly measurable.

What if it doesn't work?

At WaiBase, we always start with an analysis phase to determine whether AI makes sense for your situation. We don't build systems we don't believe will deliver value. For retainers, we have a one-month notice period.

Are there cheaper alternatives?

Yes, but cheap often turns out expensive. You can get started with free tools on your own, but chances are you'll still have the same problems after 3 months. The real costs are in lost time and missed opportunities.

What does maintenance cost after implementation?

Expect 10 to 20 percent of the implementation costs per year. For a 10,000 euro project, that's 1,000 to 2,000 euro per year. With a retainer, maintenance is always included.

Do I have to automate all my processes at once?

No. Start with the process that has the most impact and the least complexity. Often that's lead qualification or email outreach. Build from there. A phased approach lowers the risk and delivers faster results.

What AI tools do I need at minimum?

For a basic B2B sales automation setup, you need three things: an AI assistant (Claude, from 18 euro per month), an automation tool (n8n, from 20 euro per month), and a data enrichment tool if you're doing lead generation (Clay, from 149 euro per month).

Can I combine AI implementation with my existing CRM?

Yes, and that's really the only right way to do it. AI should strengthen your existing systems, not replace them. With tools like n8n, you can connect virtually any CRM to AI workflows. Whether you use HubSpot, Pipedrive, Salesforce or Teamleader.

How long does an average AI implementation project take?

A single workflow (e.g. lead qualification) is up and running in 2 to 3 weeks. A complete outbound sales system takes 4 to 8 weeks. A full AI transformation takes 3 to 6 months. Start small and build from there.
